Growth Created Complexity. We Bring it Back Under Control.

Most scaling businesses don't fail because of lack of demand. They stall because margin isn't visible, sales over-promises and ops absorbs the pain, cash feels tighter despite revenue growth and the founder is still the decision bottleneck.

We do something different. A COO and CRO embedded inside your business for 12 weeks, not advising from the outside, doing the work alongside your team.

We install financial visibility, commercial discipline, operational structure, and clear ownership so the business runs a weekly performance rhythm without us in the room.

When we leave, the business runs without us. And without you in every decision.

Why A Business Bring Us In

01

A COO and CRO. Together.

Commercial without operational creates problems. Operational without commercial creates stagnation. You need both, most providers give you one.

02

12 weeks. Fixed scope.

You know what changes, when, and what done looks like. No open-ended engagements, no moving goalposts.

03

We do the work. Then we leave.

When we go, your business runs on structure, clear ownership, and the right habits, not founder instinct and not us. That's the point.

I'm a co-founder of Catalyst 12, alongside Phil. For the past 15 years I've worked with founders and leadership teams to build and fix commercial functions — sales structure, pricing discipline, pipeline integrity, and the commercial habits that let businesses grow without everything escalating to the top.
My focus is always the same: get the numbers visible, get the roles clear, and get the right decisions happening at the right level. When that's in place, performance stops being inconsistent and starts being predictable.
I started Catalyst 12 because most businesses at the £1M–£30M mark don't need more advice. They need someone embedded who'll do the work, transfer the knowledge, and leave them better off without creating a dependency. That's what we do.
You don't have to choose between high performance and culture. Get the foundations right, and both follow.

You don’t scale through effort. You scale through structure.
I’m a co-founder of Catalyst 12, alongside Sam. For over a decade I’ve worked inside growing businesses to build and repair the operational backbone that growth exposes — delivery structure, margin control, forecasting discipline, and the systems that stop pressure escalating back to the founder.
Across multiple sectors, the pattern is consistent. Revenue grows. Complexity grows faster. Without operational discipline, margin hides, handovers break down and performance becomes reactive instead of controlled.
We built Catalyst 12 for businesses in the £1M–£30M range that don’t need more advice. They need embedded operators who will install structure properly, align commercial reality with delivery capacity, and transfer capability to the team before stepping away.

How the 12-Week Reset Works

Catalyst12 exists because most growing businesses don’t need more advice. They need control. Growth creates complexity, pressure and founder dependency. We embed COO and CRO leadership to install the structure and discipline needed to scale properly, from inside the business.

Weeks 1–2

Establish The Truth

We establish the operational and commercial reality quickly. Margin by service line. Pipeline that stands up to scrutiny. Capacity against demand. Cash that’s visible.
No workshops. No theory. Just facts the leadership team can rely on. Control starts with clarity.

Weeks 3–8

Fix & Build

We align sales and delivery properly. Pricing rules are locked in. Decision rights are defined. Reporting reflects reality.
A weekly operating playbook is installed so performance stops depending on founder intervention. Quick wins stabilise pressure. Core structure gets rebuilt properly.

Weeks 9–12

Embed & Handover

Ownership is clear. Business runs without prompting. Metrics are visible and trusted. The leadership team makes decisions at the right level.
We transfer capability properly and step back only when the structure holds without us.Nothing falls over.
A business that runs on clear ownership, visible numbers, and proper process. That's what Week 12 looks like.
Catalyst 12 brings control back into the business.
In 12 weeks, the numbers are trusted, delivery matches promise and accountability no longer sits with one person.

Margin is Visible

You know what each service line actually makes.

Pipeline You Can Trust

Forecast accuracy. No more optimism masking as a number.

Delivery

Clean handovers. Ops stops absorbing the pain of over-promises.

Accountability

Clear Every key decision has a named owner. Nothing escalates by default.

From guessing gross margin

to margin visible by service line, weekly

From pipeline optimism

to 3x coverage with defined stages and ownership

sales over-promising and ops absorbing it

to clean handovers and planned capacity

From fragmented reporting

to one set of numbers everyone trusts

From founder bottleneck

to defined decision rights and named accountability

What does Catalyst 12 actually fix?

+

Most businesses don't struggle because of lack of demand. They struggle because delivery, cost, and margin haven't kept pace with growth. We fix how the business operates and how it performs commercially — at the same time.

Is this operational or commercial?

+

Both. You can't fix commercial performance without fixing how the business operates, and operational changes that don't improve margin aren't worth making. Catalyst 12 addresses both because you can't have one without the other.

How is this different from bringing in a consultant?

+

Consultants diagnose and recommend. We embed and do. We work inside the business to identify what's holding performance back, make the changes in real operating conditions, and leave when it's running properly. No long reports. No handover decks. Actual work.

What does "operational and commercial" mean in practice?

+

It means we focus on how work flows through the business, where time, cost, and effort are being wasted, where accountability is unclear, where revenue exists but margin doesn't, and where every decision is still landing at the top. Every change is assessed against commercial impact, not just operational tidiness.

Does it work across different industries?

+

Yes. Every business at this stage faces the same core problems — regardless of sector. The diagnostic is the same. The execution is tailored to each business.

What's expected from the leadership team during the 12 weeks?

+

Stay close without being overloaded. We need leadership to set commercial priorities, make decisions when they're needed, and remove blockers. The programme works best when the leadership team is engaged and decisive — not hands-off and not in every meeting.

Will this disrupt day-to-day operations?

+

No. The business keeps running throughout. Changes are prioritised by commercial impact, speed to value, and the ability to implement without destabilising delivery. The aim is to improve performance while the business is still operating, not after it's been paused.

What results should we expect?

+

It varies by business, but the consistent outcomes are clearer ownership, better margin visibility, more reliable delivery, and faster decision-making at the right level. By Week 12 the business is easier to run and more commercially effective.

What happens when you leave?

+

The business runs without us. Documented processes your team understands, clear alignment between operations and commercial goals, and no dependency on Catalyst 12. We're designed to make ourselves redundant.

How is Catalyst 12 priced?

+

ixed and transparent. It reflects the size and complexity of the business, the operational and commercial challenge, and the outcomes being targeted. Priced against value delivered, not time spent.

How do we know if Catalyst 12 is right for us?

+

It starts with a conversation. If the business needs stronger execution, clearer structure, and better commercial and operational performance — Catalyst 12 is likely a good fit. If it isn't, we'll be straight about that.

If you’re running a business and growth feels harder than it should, this is the starting point. This isn’t a sales call.
It’s a working conversation to understand where control has slipped and whether a 12-week reset is the right move.
